The problem
After an acquisition, the combined business ran on disconnected systems: separate inventory records, finance ledgers and warehouse tools, with no single source of truth. Consolidated reporting was close to impossible.
What I built
- Led migration of both entities onto ERPNext as the unified system of record.
- Consolidated inventory, finance and warehouse management into a single data model.
- Rebuilt master data so items, vendors and locations reconciled cleanly across both businesses.
- Sequenced a phased rollout to avoid disrupting live operations across 1,000+ service centres.
Outcome
Full ERP consolidation in 180 days with zero disruption to live operations, giving finance and operations real-time visibility into ₹50Cr+ of inventory for the first time.
How it rolled out
- 01
Assessment
Audited both entities’ systems, data models and process gaps.
- 02
Design
Defined a unified ERPNext data model across finance, inventory, warehouse and MDM.
- 03
Migration
Phased cutover by module and region to protect live operations.
- 04
Stabilise
Closed reconciliation gaps and rolled out reporting across the merged organisation.
Architecture
- ERPNext core (finance, inventory, warehouse)
- Master data management layer
- Legacy system adapters (dual-entity migration)
- Unified reporting & reconciliation
